The logistics sector in Peru has been characterized by elevated operating costs and suboptimal on-time delivery (OTD) performance, constraining competitiveness in a market where e-commerce increasingly demands speed and precision. This research examined a Fulfilment Centre in Lima with an OTD rate of 75%, notably below industry benchmarks. An optimization framework grounded in Lean Logistics was developed, prioritizing the picking and packing stages as critical sources of operational failure. The proposed system integrates digital Poka Yoke, preventive maintenance, and Industry 4.0 technologies, including IoT sensors and robotic process automation. These interventions are designed to streamline workflows, mitigate human error, and enhance traceability. Projections indicate that OTD could increase to approximately 99%, with concurrent reductions in logistics costs. The framework is positioned as a replicable and scalable model applicable to similar operational contexts.
